The Epic Pivot
              ‘s story

Adam Wiggins
Startup Lessons Learned 2011
Background
Founded July 2007
Vision:
a new model for web
application
deployment
$250M exit in
January 2011
Pioneered
platform-as-a-
service
Rags to riches
Founders:
James, Orion, Adam
Six weeks to build
the prototype
End-user computing
Filemaker Pro for the
web
(but with real
programming tools)
Closed $3M VC
round in Feb 2008
We felt like we were
on top of the world...
...but we had gotten
ahead of ourselves
Trouble in
 paradise
We still hadn’t found
product/market fit
A cool, stylish
product is not
product/market fit
Traction is not
product/market fit
Enthusiastic users
are not product/
market fit
Adoration of your
peers is not product/
market fit
Problems?
We had the wrong
users (segmentation)
Real apps come from
real developers
Real developers
wanted to use their
own tools
$ heroku create myapp

$ git push heroku master
Development vs
production apps
if production?
  # entire product
else
  # whole other product
end
Split-brain product
Narrow focus is
crucial in a startup
Realization: we
needed to narrow
scope
We decided to
refocus on API/Git
and production apps
Six months of trying
to support both
paths
Realization: we
needed to narrow
scope even further
Cutting the web
editor
Cutting the web
editor =
heartbreaking pivot
Success creates
momentum,
emotional investment
Distracts from search
for scalable business
model
Early success had us
locked into the
wrong position
Pivoting means
cutting what you love
The Pivot
Sept 2008 began
pivot
Three month plan to
remake our product
nearly from scratch
Jan 15, 2009:
new platform launch
Pivot sleight-of-
hand: rebranding
Today,
herokugarden.com
redirects to
heroku.com
Epic but gradual
pivot
Lessons
Understanding early
success: all we had
was people’s
attention
Converted that
attention into market
understanding and
investment capital
And yet, early
success almost killed
our company
It’s hard to recognize
need for pivot when
company isn’t failing
It’s hard to figure out
what to pivot to
(even when it’s right
in front of you)
Get the right users
Ultra-narrow focus
Cut what you love if
that’s what it takes
The end.
