If you want to build a ship,
don’t drum up the people
to gather wood, divide the
work, and give orders.
Instead, teach them to yearn
for the vast and endless sea.

The scope for today’s dialog is
focused around organizational vision.
The Inviting Vision approach can be
used for teams, clubs, personally, and
families.

Guiding Values &
Principles
Values
“Values are beliefs and opinions
that people hold regarding
specific issues or ideas, and are
ultimately internal, subjective,
and malleable. They may change
as demands or needs change. If
a given belief or opinion is
something that might be altered
if the conditions are right, then
it’s a value.”
(Norris, 2017)
Principles
“[Principles] create a timeless
sense of purpose and to shape
the overall mission of your life.
Establishing a set of principles
creates a compass to which you
can refer whenever something is
in doubt or you need to take a
stand or evaluate any particular
opportunity, behavior, or
situation.”
(Norris, 2017)

Guiding Values
Example
Quick - To communicate. To respond. To solve.
Innovative - In our products. Our technology. Our thinking.
Nimble - We challenge. We adapt. We bend, never break.
Sensible - We listen. We weigh all sides. We are prudent.
Reliable - We are dependable. Steady. The calm inside the storm.
Tech-Savvy - We are efficient. Effective. Easy to do business with.
Respected - By our agents. Our policyholders. Our team. The
industry.

Guiding Values

Judgement
- You make wise decisions despite ambiguity
- You identify root causes, and get beyond
treating symptoms
- You think strategically, and can articulate
what you are, and are not, trying to do
- You are good at using data to inform your
intuition
- You make decisions based on the long term,
not near term
Courage
- You say what you think, when it’s in the best
interest of Netflix, even if it is uncomfortable
- You make tough decisions without agonizing
- You take smart risks and are open to possible
failure
- You question actions inconsistent with our
values
- You are able to be vulnerable, in search of
truth

Boundaries
When boundaries are not defined, people will:
1) create their own – cautiously restrictive,
2) choose inaction – from fear or
3) hit invisible boundaries - frustrating.
Having these in place will empower people
to make great decisions, take quick actions
in a smart risk way.
© 2020, Darren Terrell and Diana Williamsus@invitingvision.org | www.InvitingVision.org
Boundaries
Examples
There are virtually no spending controls and
few contract signing controls. Each employee is
expected to seek advice and perspective as
appropriate. “Use good judgment” is our core
precept.
There can be no increase in OPEX spending.

Invitation,
Leadership,
Community
Invitation - A trusting and respectful way to engage
people by transferring some authority to them. It is
okay for people to opt out.
Leadership - Will emerge from all levels when authority
and empowerment are given. Formally authorized
leaders can lead by example and promote the
emergent. I can’t hear you your actions are too loud.
Community - The sense of belonging and ability to
have dialog are what is special about the community.
People will look to how others act.
Repeat
WHAT Cycle
© 2020, Darren Terrell and Diana Williamsus@invitingvision.org | www.InvitingVision.org
Repeat the WHAT
Cycle
Repeat the WHAT Cycle with inviting community.
Any empowering facilitation format can be used.
For a team, try using Lean Coffee
For a couple of teams (or a large team), then maybe
World Cafe
For a score or more of people, we find Open Space
© 2020, Darren Terrell and Diana Williamsus@invitingvision.org | www.InvitingVision.org
Enablement Team
Team focused on helping others
The team can be formed in the beginning of
the Vision formation. It can also be delayed,
but no later than the kickoff of the HOW
Cycle.
Needs enough role power to remove
impediments and relationship power to move
the herd. The team should be small and is
not static.
© 2020, Darren Terrell and Diana Williamsus@invitingvision.org | www.InvitingVision.org
Proceedings from
WHAT Cycle
Captured Learnings
During the WHAT Cycle, dialog and
learnings are captured. These
artifacts are sent out to everyone who
was invited, not just those who
enrolled. This happens immediately
at the end of the WHAT Cycle.

HOW
CYCLE
© 2020, Darren Terrell and Diana Williamsus@invitingvision.org | www.InvitingVision.org
Play & Learn
Play - Inviting Vision is built using the mechanics of a
game. Although, that isn’t enough. People need to
have fun and play during the experiments.
Learn - The purpose of experiments is to learn. During
the HOW Cycle, learning should focus on learning as a
team - gaining a shared understanding.
© 2020, Darren Terrell and Diana Williamsus@invitingvision.org | www.InvitingVision.org
Experiments
Attributes of Good Experiments
Hypothesis - We should have an idea what we are trying
to learn in the experiment.
Action Triggers - Defining triggers for the experiments
to be performed greatly increases chances of success.
The teams doing the experiments should define who,
where and when. A simple structure goes a long way.
Checklist / Backlog - Defining the work to be performed
before starting gives greater transparency and success.
One - Focusing on a single team works best.

Feedback Loops
We have found that
having a regular
feedback loop with the
Enablement Team and
interested parties
improves success.
© 2020, Darren Terrell and Diana Williamsus@invitingvision.org | www.InvitingVision.org
Work Challenge
Keeps alignment on
the Vision by not
working on dark work.
Respects people's
time.
Can rollup until
satisfied.

Proceedings from

Captured Learnings
Learnings captured during the HOW Cycle
will be distributed before the next WHAT
Cycle begins.

  • 43. © 2020, Darren Terrell and Diana Williamsus@invitingvision.org | www.InvitingVision.org Guiding Values & Principles Values “Values are beliefs and opinions that people hold regarding specific issues or ideas, and are ultimately internal, subjective, and malleable. They may change as demands or needs change. If a given belief or opinion is something that might be altered if the conditions are right, then it’s a value.” (Norris, 2017) Principles “[Principles] create a timeless sense of purpose and to shape the overall mission of your life. Establishing a set of principles creates a compass to which you can refer whenever something is in doubt or you need to take a stand or evaluate any particular opportunity, behavior, or situation.” (Norris, 2017) Reference: https://medium.com/the-mission/the-difference-between-principles-and-values-789b95452422

It is okay for people to opt out. Leadership - Will emerge from all levels when authority and empowerment are given. Formally authorized leaders can lead by example and promote the emergent. I can’t hear you your actions are too loud. Community - The sense of belonging and ability to have dialog are what is special about the community. People will look to how others act.
